Four sprints take participants from horizontal core skills through to organisational embedding. Every session uses the participant's real work as the worked example, with hands on the keyboard inside fifteen minutes.
The Embed framework.
The Brightbeam Embed framework rests on three pillars: Plan, Educate and Facilitate. The pillars are the principles that shape the programme – they sit over the entire engagement, not in sequence. Within them, the work is delivered as four sprints. Plan is concentrated up front and is revisited at the start of each sprint; Educate runs through every sprint as the visible delivery layer; Facilitate runs alongside, building the organisational conditions for skills to stick.
Educate is where the transformation happens. This is the visible, sustained part – live online training sessions, homework tied into participants' real work, small-group coaching and a capstone project where teams demonstrate the skills they have built. Each sprint is structured to compound ability.
Facilitate creates the organisational conditions for skills to stick – governance, visibility and the behaviours that turn individual competence into collective practice. This matters everywhere, but it matters particularly in regulated medtech where clear AI-use policies, verification practices and role clarity are prerequisites for sustained adoption. Without this layer, even excellent training fades inside six months.
The three pillars are not optional. Skipping any one of them is the most common reason AI training programmes look successful in the short term and disappear inside a year. Each sprint draws on all three.
The four sprints.
The programme is delivered as a structured sequence of four sprints. They build on each other and they map cleanly onto the way capability actually compounds inside an organisation.
The horizontal capabilities every participant needs. Foundations, research, knowledge management, data and agentic AI – the medtech curriculum module set documented in detail on this site. Sprint 1 establishes the common language and mental models the rest of the programme depends on. It is the foundation everything else is built on.
Deeper, role-specific capability tailored to each team's daily work. Regulatory Affairs, Quality, Clinical, R&D, Manufacturing, Post-Market Surveillance and the shared-services functions each get their own depth. Sprint 2 is where horizontal skills meet specific workflows and produce measurable improvement in the work itself.
Redesign of workflows, roles and team operating models now that digital intelligence is available. This includes the introduction of autonomous agents where they are safe and appropriate, and the rethinking of processes that no longer need to look the way they look today. Sprint 3 is the point where AI moves from tool to operating principle.
Full operating-model integration. Orchestrating AI across the medtech enterprise. Establishing the organisation as a lighthouse for how regulated industries adopt AI. Sprint 4 is the point where the programme becomes self-sustaining inside the organisation rather than dependent on Brightbeam delivery.
Most engagements begin with Sprint 1. The decision to commit to subsequent sprints is taken at the close of each one, based on the outcomes evidence the previous sprint produces. There is no all-or-nothing commitment to four sprints up front.
The three-phase loop.
Every session inside every sprint follows the same proven loop. It is the operational reason the programme produces durable capability rather than passive learning.
We teach the concept with a worked example drawn from the participant's own medtech context. Not a generic example. Not a sanitised case study. Their actual work – batch records, deviation reports, complaint narratives, CER sections, post-market surveillance data – provides the material the concept is taught against.
Participants apply it to a real task from their daily work, with hands-on keyboard time within fifteen minutes of every session starting. This is non-negotiable. People do not learn AI by watching someone else use AI. They learn by using it themselves, on something that matters, with a facilitator close enough to help when it stalls.
They reflect and challenge across the cohort – building shared language and alignment as peers rather than passive learners. This is where the social dynamic of the cohort starts producing its own capability. A regulatory affairs lead seeing how a quality engineer approached the same problem differently. A manufacturing scientist asking why a clinical affairs colleague has settled on a particular prompt structure. The conversation between participants is often where the deepest learning happens.
The pattern is the same in every session. It does not vary by sprint, by cohort, by topic. The loop is the unit of learning.
Why mixed cohorts.
Mixed cohorts are a deliberate design choice and the question we get asked most often. It is more comfortable, on the face of it, to train each function separately. We have done it both ways enough times to know it produces worse outcomes.
Mixed cohorts create psychological safety.
Everyone is learning together and seniority does not confer expertise. The regulatory director and the junior quality engineer arrive at the same starting line. That dynamic – rare in most organisations – turns out to be one of the most productive learning environments we encounter.
Mixed cohorts build shared language.
Common vocabulary, common reference points, common mental models for what AI can and cannot do. When the same vocabulary travels back into the organisation via four or five different functions simultaneously, it sticks in a way no single-function training can match.
Mixed cohorts accelerate adoption.
People follow when they see colleagues from other functions engaged and experimenting. The regulatory lead sees the manufacturing scientist using a tool with confidence and asks how. That conversation does more for adoption than any organisational mandate.
The composition of each cohort is agreed at the leadership workshop. The aim is roughly equal representation across the functions the programme will most affect, with seniority distributed across the room rather than clustered at the top.
Why sector specificity matters.
Generic AI training does not transfer to regulated work. Sector specificity is how we close that gap.
Every skill in the programme is taught through scenarios participants recognise from their own work. A complaint narrative for a real medical device class. A CER section against an actual clinical evidence question. A post-market surveillance dataset structured the way their PMS system actually structures data. A batch-record summary that respects the controlled-document conventions their QMS actually enforces.
This costs more to prepare. The Plan phase is heavier as a result. The worked examples have to be bespoke for each cohort and each sprint. The alternative – generic examples that participants quietly rewrite in their heads to make sense of – produces training people enjoy and skills that do not transfer.
Client specificity is not a cosmetic adjustment. It is the operational difference between training that lands and training that does not.
